Today, an agent can research, write, test, monitor, and operate tools. Yet its human often stays nearby—watching the terminal, checking a dashboard, reading a stream of status messages, and wondering whether silence means progress or a problem.

The machine is doing more work. The person is still carrying the open loop.

A sound human-in-the-loop workflow distinguishes denial, expiry, cancellation, and no response. It does not nag until caution becomes surrender.

## A handoff should arrive with the work

Some moments need more than an answer. They need a new owner.

A weak agent escalation says, “I need help.” The human then has to reconstruct the task, inspect the history, locate the disputed fact, and discover what remains undone.

A useful Handoff carries the work across the boundary.

The agent completes what it can, then transfers a prepared task to a named person.

## Four small contracts make the relationship legible

People should not have to interpret every agent event from a generic message stream. Different moments deserve different contracts.

- **A Ping says something changed.** The run finished, failed, or reached a state worth knowing.
- **Live status says the work is still moving.** A person can look when they choose without receiving a new interruption for every step.
- **A Question says a bounded answer is required.** The choices, expiry, and result belong to the same run.
- **A Handoff says responsibility is moving.** The recipient receives the context and knows the next step is now theirs.

Rooms give shared events a stable context. Private Handoffs give individual responsibility a clear destination. Structured fields and correlation IDs let software connect the human response to the work that asked for it.

Together, these primitives make agent behavior legible to people and software.

## The new workday has fewer open loops

Imagine beginning the morning by setting intent for several agents.

One researches a market. One prepares a release. One investigates a customer issue. One monitors a long-running import.

You do not open four dashboards and become the supervisor of four progress bars.

The import holds its state in live status. The research agent Pings when the brief is ready. The release agent asks one production Question. The support agent sends a private Handoff because the customer’s situation needs judgment.

Most of the workday remains yours. The agents reach you at the few points where your attention changes the outcome.

You hold four promises instead of four open loops: continue safely, report a state change, stop at this boundary, and carry the answer back.

## Attention becomes a permission agents must earn

An agent that can reach your phone has borrowed something valuable.

It should spend that access only on a meaningful change.

Every interruption should answer three questions:

1. Why does this matter now?
2. Why is this the right person?
3. What can they do from here?

If the event does not change human work, it can remain in the activity history. If the state is useful but not urgent, it can remain visible as live status. If the decision is reversible and inside the agent’s scope, the agent can continue.

The fewer unnecessary interruptions an agent sends, the more credible its important ones become.

## People still own the consequences

Agent products often present people as friction to remove. But people still own the consequences.

Humans hold responsibility, judgment, consent, taste, relationships, and context that cannot always be reduced to a rule. Agents contribute speed, patience, repetition, memory, and the ability to carry many processes at once.
